What Is Unknown Demand?

Unknown demand is inbound interest that reaches your CRM, automation and sales team before anyone knows if it is real, ready or worth the effort. Here is why it happens and what it costs.

The short answer

Unknown demand is inbound interest that enters your revenue systems before anyone knows what it is. A form is submitted, a CRM record is created, a sequence starts and a rep picks up the phone. Whether the demand was real, ready or worth that effort is only discovered afterwards. The gap between capture and understanding is unknown demand.

A name for a familiar problem

Every team that runs on inbound has lived this. A demo request comes in on Monday. A rep researches the company, prepares, calls twice and sends three emails. By Friday it turns out the person was a student, a competitor, a vendor pitching their own service, or a real buyer who is at least six months away from a decision.

None of that was knowable from the form alone. The form told you who raised a hand. It did not tell you why, how ready they were, or whether the submission was even made by a person.

We use the term "unknown demand" for this state. It is not a standard industry category. It is a label for something most revenue teams already pay for without measuring: the time, money and data quality spent acting on demand before understanding it.

Why it keeps getting bigger

01Buyers do most of their work before they contact you.In 6sense's 2025 Buyer Experience Report, a survey of nearly 4,000 B2B buyers, the point of first contact with sellers sat at about 61% of the buying journey. Buyers initiated 79% of those first engagements.1 Gartner's March 2026 survey of 646 B2B buyers found that 67% prefer a rep-free buying experience.2

The research that shapes a decision now happens where your team cannot see it. By the time someone fills in your form, most of their evaluation is already done, and the form rarely records any of it.

  • Gartner's 2026 survey found 45% of B2B buyers used AI during a recent purchase.2
  • In February 2024, Gartner predicted that traditional search engine volume would drop 25% by 2026 as AI chatbots and virtual agents take share.3 That was a prediction, not a measurement.
  • Adobe measured generative AI referrals to US retail sites growing 1,200% between July 2024 and February 2025.4 That is a consumer retail measurement, but it shows the direction of travel.

03A growing share of traffic is not human at all.Imperva's 2025 Bad Bot Report found that automated traffic made up 51% of all web traffic in 2024. Bad bots alone accounted for 37%, up from 32% the year before.5 Imperva sells bot protection, so treat the figure as a vendor measurement. Still, it means a form on a public page is exposed to a large volume of non-human activity.

Put the three together. The humans who reach your form are further along and harder to read, and the non-humans are more numerous. Both make the form a weaker signal than it used to be.

What unknown demand costs

The cost does not show up as one line item. It spreads across the stack:

  • Sales time. Salesforce's State of Sales report found reps spend only 28% of their time actually selling.6 Every hour spent researching, calling and following up on a submission that was never going anywhere comes out of that share.
  • Speed on the leads that matter. A 2011 HBR study of 1.25 million sales leads at 42 US companies found that firms contacting a lead within an hour were nearly seven times as likely to qualify it as firms that waited even one hour longer.7 When reps work every submission in arrival order, the real buyers wait in the same queue as everything else.
  • Automation and data. Sequences run on contacts that will never respond, and CRM records fill with entries that distort reporting. Gartner estimates poor data quality costs organizations at least $12.9 million a year on average, based on its 2020 research.8 That covers all data quality problems, not only lead data, but inbound records are one of the ways poor data enters.
  • Budget decisions. If junk and real demand are counted together, campaign reports overstate what worked. Money follows the wrong channel.

Unknown demand is not the same as bad leads

Calling all of it "bad leads" misses the point. Unknown demand includes:

  • real buyers who are ready now and deserve fast, focused attention
  • real people who are not ready yet and need nurture, not a sales call
  • submissions that should not reach sales at all: automated fills, spam, and people who are not buyers.

The problem is not that these exist. The problem is that the revenue stack treats all three the same way, because at the moment of capture it cannot tell them apart.

How to reduce unknown demand

Any approach that closes the gap has to answer one question before execution starts: does this submission deserve resources now, later, or not at all? In practice that means:

  1. Look beyond the form fields. Origin, the path through your site, return visits and how the form was filled say more than the fields do.
  2. Verify what can be verified. Email, phone, IP and company can be checked at the moment of submission.
  3. Decide, do not just score. A number still leaves a person to interpret it. An explicit decision (act now, wait, or keep out of follow-up) is something your systems can route on.
  4. Keep everything and label it. Do not delete what you filter. Label it, so you can audit decisions and learn from outcomes.
  5. Close the loop. Compare each decision with what actually happened, so the evidence you trust is evidence that has proven itself.

Frequently asked questions

Is unknown demand only a problem for large companies? No. It is often felt more sharply by small teams, because one wasted hour is a bigger share of a small team's selling time.

Can't lead scoring solve this? Lead scoring ranks records after they are in the CRM, and it usually relies on data captured after the fact. See Lead Scoring vs Demand Decisioning.

Is AI-written form content a sign of unknown demand? Not by itself. Many real buyers use AI to write. How a form was filled is one signal among many, never the verdict on its own.
